Why experience makes us more efficient but not necessarily more aware
In the previous article, I argued that routine work doesn't actually become simpler. Familiarity changes how we experience its complexity. Experienced people recognize patterns, anticipate what comes next, and navigate familiar work without consciously thinking through every decision.
That leaves an obvious question: Why?
The answer lies in how the brain manages attention.
Your Brain Is Designed to Conserve Attention
Repetition changes how the brain processes familiar tasks.
When we're learning something new, even relatively simple actions can require significant conscious thought. We have to remember what comes next, interpret information, make decisions, and deliberately control our actions.
Think back to the first time you learned to drive. You probably remember consciously thinking about almost everything. Where are my mirrors? How much pressure should I put on the brake? When do I check my blind spot? When do I signal? Every action required deliberate thought.
Today, you probably drive very differently. You can hold a conversation, listen to a podcast, or think about tomorrow's meeting while driving a familiar route. You aren't consciously processing every movement because you don't need to.
Your brain has become efficient at the task. As we repeat something, the brain gradually automates portions of what has become familiar and predictable. Actions that once required deliberate thought can increasingly be performed with little conscious effort.
That ability is one of the brain's greatest strengths. Without it, experienced people would perform every familiar task as slowly and mentally exhaustively as beginners.
The Tradeoff: The Productivity-Awareness Paradox
But that efficiency comes with a tradeoff. I call it the Productivity–Awareness Paradox.
Automatic execution allows people to work quickly and efficiently with very little conscious effort.
Deliberate thinking supports awareness, judgment, decision-making, and adaptation.
We need both. But there's an inherent tension between them. As more of a task shifts toward automatic execution, less of it requires deliberate conscious processing.
On the one hand, the more work shifts to automatic execution, the less of it people consciously process. But the cues, decisions, and adjustments involved in the work don't disappear. Many simply move into the background of awareness.
On the other hand, trying to consciously process every detail of familiar work overwhelms attention and reduces efficiency.
You are never going to resolve that tension.
Nor should you try.
Automatic Execution Isn't the Enemy
Experienced employees safely and successfully complete thousands of routine actions every day without consciously thinking through every movement or decision. That's a good thing. Automatic execution isn't a flaw in human performance. It's one of the reasons experienced people can perform highly complex work so effectively.
The organization doesn't get to choose whether people automate familiar work. With repetition, they will. And telling experienced employees to remain consciously focused on everything they're doing isn't a realistic alternative.
The challenge isn't eliminating automatic execution. It's understanding when it becomes consequential.
When Familiar Patterns No Longer Fit
As we saw in the previous article, familiar work doesn't always happen under familiar conditions. Something changes. The equipment is different. Information is missing. The crew changes. A handoff doesn't happen as expected. The normal sequence gets interrupted.
Sometimes those differences are obvious enough to immediately capture our attention. But not always. The brain is very good at recognizing familiar patterns. It can recognize, very quickly: “I've done this before.” But answering, “What’s different today?” takes more time and effort.
That's when the Productivity–Awareness Paradox becomes consequential.
The task feels familiar enough to support automatic execution, but the conditions are different enough to still require deliberate thinking. People need to notice the difference. Interpret what it means. Communicate with someone else. Question an assumption. Change the plan. Decide that the familiar response no longer fits. Yet some of the cues and decisions involved in that work may no longer be receiving the same conscious attention they once did.
The Moments That Require Attention Aren't Always Convenient
There's another complication. The moments that require the most deliberate thinking don't necessarily arrive when people have the most attention available. They can happen while someone is under time pressure, managing an interruption, working through fatigue, juggling competing demands, or already dealing with an unexpected problem. Those conditions can also make the executive functions involved in deliberate thinking—evaluating information, inhibiting an automatic response, making decisions, and adapting—more difficult.
That creates another mismatch: The need for deliberate thinking can increase at precisely the moments when doing it becomes more difficult. This isn't evidence that experienced employees have become careless. It's a predictable challenge created by the interaction between familiarity, changing conditions, and limited attention.
“Pay More Attention” Isn't a Design Strategy
The traditional response to this problem is often some version of: Pay attention. Be careful. Stay focused. Don't get complacent. Attention certainly matters. But attention is also limited. No one can consciously process every detail of a familiar task all day long. You can't eliminate automatic execution, and you wouldn't want to if you could.
So the goal can't be to keep people in a constant state of heightened awareness. The goal is to design routine work around the reality that automatic execution is inevitable, attention is limited, and conditions change.
That changes the way we think about responsibility and allows organizations to ask three more effective questions.

How do we make those behaviors part of everyday work?
